The Lasagna Framework

The Problem
Office managers are protective of their calendars for good reason—a double-booking or a low-value appointment in a prime slot can ruin a day’s production. Historically, scheduling logic at Weave was a "scavenger hunt" of fragmented settings. This created a Trust Gap: if a human couldn't see why a Tuesday morning was blocked, they would never trust an AI Receptionist to manage it.
The "Lasagna" Solution
I designed a visualization-first framework called the “Lasagna Model.” We moved away from a messy grid to a "Digital Twin" of the office’s brain, built on a Closed by Default philosophy. Nothing is bookable unless explicitly permitted.
We layered the logic into five distinct layers:
Calculated Open Hours: The safe "windows" where the system can operate.
Labeled Exceptions: The "Why" behind the blocks (e.g., "Recurring Lunch" or "Staff Meeting").
Schedule Definitions: Strategic "Green Zones" for high-value growth (e.g., New Patient Consults).
Real Appointment Data: The subtractive layer showing what is filled vs. what is available.
The Availability Finder: A "search engine" that slices through these layers to find the perfect match in seconds.
The Strategic Shift
A major challenge was the transition from our acquired TrueLark system. TrueLark’s model was too simple for Weave’s diverse customer base. I led a "North Star" visioning exercise, defining the ideal state for each layer, and then collaborated with engineering on a "diff list" to pare that vision down into a 1:1 functional map for V1.
Key Learnings
This project was a masterclass in Systems Thinking. I learned that for AI to be successful, the UI shouldn’t just show the result—it must visualize the boundaries. By building the "Map" first, we paved the way for the AI Receptionist to eventually "Drive."
The Results (Pre-Launch)
Unified Logic: Established a single "Source of Truth" for both human staff and the AI Receptionist.
Strategic Control: Enabled doctors to "paint" their business strategy directly onto the calendar.
Trust Framework: Executive team buy-in on a "Closed by Default" model to ensure 100% booking accuracy.
